A private manor, open for weddings, blocked for the rest of the year
Gut Junkernhof · 4 → 6 units · near Kassel
A manor from 1610, still inhabited by the owner's family, with strong wedding revenue and almost nothing else. From 20% to over 60% occupancy within six months.
01 · Starting point
Alexander Freiherr Wolf von Gudenberg, who still lives with his family in the east wing of Gut Junkernhof, began renting out the apartments together with the registry office and event rooms a few years ago. Almost €70,000 came together in the first year, mostly from weddings. Large hotel chains rejected the estate as too idiosyncratic and too remote for conventional operation. So everything ran through a single contact person and an event manager, at high commission, marketed almost exclusively via Airbnb. Before and after every event the apartments were blocked for a whole day for preparation and cleaning. Hanse Collective was to open further channels and fill the calendar between weddings.
02 · Problem and solution
A calendar built around a few weddings a year, a single sales channel and cleaning staff that could not move with demand.
Vacancy outside the peaks
Occupancy was just above 20%; most days without a wedding brought nothing.
Multiple channels and dynamic pricing
An integrated channel manager brought Booking.com and other portals alongside Airbnb.
One channel, high unit costs
Marketing only via Airbnb, with expensive, rigid local management.
Scalable back office
A central team replaced the single-contact-person model.
Inflexible service providers
The existing cleaning could not adapt to fluctuating occupancy.
Outsourced, flexible cleaning and laundry
Costs now follow occupancy. The estate stays profitable at any occupancy level.
