RIBECO Immobilien GmbH had only managed rental properties before; The Roebbek was its first hotel. A front desk was never planned, guest service was supposed to run through the restaurant, and management sat with an external hotelier. The property started strong with €220,000 in revenue but carried the cost structure of a full-service hotel without the systems for it: €11,500 in fixed staff costs per month and 95% of bookings via Booking.com and Airbnb at 11% commission.
02 · Problem and solution
Three problems that reinforced each other: rigid staffing tore a service gap, the service gap capped revenue, and OTA dependence taxed what was left.
Rigid, expensive staff
Fixed salaries with fixed hours. The cleaning team refused Sunday shifts, with no replacement.
Services billed by use
Permanent staff replaced by providers paid per unit, coordinated via the platform. Cleaning €30 per room, laundry €15 per booking.
Restricted operation, lost revenue
No Sunday arrivals without cleaning, static prices kept occupancy mediocre.
Digital self-service and 24/7 centre
Guest service outsourced centrally. The staff dependency that blocked Sunday arrivals is gone.
High distribution costs, late money
High OTA commissions, payout only after the guest departs.
